Lesson one · The real constraint

The loop works.Your version of it doesn't scale yet.

Almost nobody stalls because they misunderstand BRRRR. They stall because everything that got them to four doors — their own cash, their own hours, one friendly banker, one good contractor — is exactly what caps them at four doors. Four things bind, and they bind in a predictable order.

B BUY R REHAB R RENT R REFI R REPEAT SAME DOLLARS NEXT HOUSE

Four ceilings, in the order they hit

Most investors spend a year working on the wrong one. Finding out which is actually binding you is usually the first thirty minutes of our conversation.

VelocityCycle time

How many times a year the same dollar goes around the loop. Two turns on $150,000 beats one turn on $300,000. Nearly everyone optimizes the deal and ignores the clock.

Lender capacityThe leverage ceiling

Conventional financing runs out around ten loans, and your DTI runs out sooner. Past that it's portfolio lenders, DSCR products, blanket loans and commercial relationships — usually discovered at the worst possible moment.

SeasoningTime to recycle

How long a lender makes you hold before refinancing at the new value. Zero to twelve months, and it's the single biggest lever on how many deals you get done this year.

Owner dependenceThe real cap

If every deal routes through your phone, your ceiling is your calendar. Scale becomes a hiring and systems problem long before it becomes a money problem.

Lesson two · The math that sets your pace

Run a deal. Then look at what stays stranded.

You already know how to underwrite. The number that matters at your stage is the cash left in after the refinance — because that figure multiplied by your deal count is your growth ceiling. Eighteen thousand stranded per deal is $180,000 dead across ten houses. That's three more doors you don't own.

Brian Kirchner coaching an investor one-on-one
Who you're learning from

I grew up on Knox Avenue in inner-city Pittsburgh. Nobody handed me a portfolio. I bought the first house with my own money, made every mistake on my own dime, and built the company around what I learned. That's what I teach — not theory.

Lesson three · Where scaling investors get capped

Five steps.Five ceilings.

These aren't beginner mistakes. These are the walls that hold experienced investors at four, six, ten doors — every one of which I hit myself on the way to 950 units. Each has a number that tells you it's coming.

B

Buy

At your stage the problem isn't knowing what a deal looks like. It's that you don't have enough of them coming to you, so your growth rate is set by other people's dispositions lists.

The number

Cost per contract, not deals closed. Once you know what it costs you to put one house under contract, growth stops being luck and starts being a budget decision.

The ceiling you're hitting

You're buying whatever gets emailed to you — a wholesaler's B-list after their buyers passed, or the MLS where you're bidding against everybody. You can absorb more deals than you can find, and every good month is followed by a dry one you can't explain.

What we build together

I run an acquisitions operation that buys off market at volume — lists, marketing, callers, follow-up, KPIs. We build your own deal flow so you stop waiting on someone else's leftovers, and I'll show you the leading numbers that tell you it's working before you've burned a quarter finding out.

R

Rehab

One project at a time is a renovation. Four at once is a construction company, and it fails on process long before it fails on skill.

The number

Days from close to rent-ready. Every extra week is holding cost plus a delayed refinance plus a deal you didn't start. Track it per project and the bottleneck names itself.

The ceiling you're hitting

You have one contractor you trust, which means you have one project at a time. Two closings in the same month and the whole thing jams. You're still walking every job yourself because nobody else's eye is good enough, and scope lives in text messages instead of a document.

What we build together

Hundreds of rehabs, several running at once. You get standardized scopes and a single finish package across the portfolio, a bench of crews instead of one favorite, and draw controls tight enough that you can run four jobs without living in your truck.

R

Rent

Six doors is a hobby. Twelve is a second job. Somewhere in between, management stops being something you do on evenings and becomes the thing deciding whether you can buy anything else.

The number

Turn time and delinquency. Those two predict your net operating income a year out better than rent does — and they're the first things that rot when you're managing on top of a day job.

The ceiling you're hitting

You're still taking maintenance calls at nine at night. Screening is instinct rather than written criteria, so one bad placement costs you a year. You've never priced what your own hours cost the portfolio, and handing it to a management company feels like handing over your margin.

What we build together

I didn't hire a management company, I built and run one at 96%+ occupancy. We decide what stays in-house and what goes out at your door count, and you get the screening criteria, pricing method, lease and turn process that make a portfolio survivable instead of consuming.

R

Refinance

This is where portfolios stop growing. Not because the deals dried up, but because the financing did — and almost nobody sees it coming until the denial.

The number

Know your next three lenders before you need them. One banker is a relationship. Three is a bench. The difference is whether a "no" costs you a week or a year.

The ceiling you're hitting

You've used up your friendly banker. Conventional runs out around ten loans and your debt-to-income ran out before that. The DSCR quotes you're getting are priced like you're a stranger, and every appraisal that comes in light strands another $20,000 you can't redeploy.

What we build together

A real lender bench: community banks, credit unions, DSCR, portfolio and blanket products — plus the entity and reporting structure that keeps you fundable past loan ten. I've closed through all of it, and I'll show you how to build the appraisal package so value comes in where you need it.

R

Repeat

Doing it again is a different discipline than doing it well. This is the step that separates people who own a few rentals from people who own a portfolio, and it's mostly about capital and people, not houses.

The number

Your hours per deal, deal ten versus deal three. If that number isn't falling, you didn't build a portfolio — you built yourself a job with worse hours.

The ceiling you're hitting

Your own money is fully deployed. You've never raised private capital because you don't know what to offer, how to structure it, or how to have the conversation without feeling like you're asking for a favor. And every decision still routes through you, so the business grows exactly as fast as your calendar allows.

What we build together

This is what I actually specialize in. I started with my own cash and went on to raise millions in private money from people who kept lending because they always got paid. We build your capital stack, your acquisitions process, and the hires and operating rhythm underneath it — so deal twenty takes less of you than deal five did.

Lesson four · A real one

Watch the moneycome back out.

A Pittsburgh deal, phase by phase. You've run this math before — the reason it's here is the cash line at the bottom. Gray while your capital sits in the house, gold the moment the refinance releases it. How fast that line turns gold is the difference between three deals a year and eight with the same money.

Example figures only, to show how the arithmetic works. Your market, lender and rehab will produce different numbers. Not a projection, promise, or guarantee of results.

    Why I coach

Twelve people I've worked alongside became millionaires — including my own employees. Watching somebody get their money back out of their first house and realize they can do it again never gets old.

Brian Kirchner · Certified Maxwell Leadership Coach

    The coaching

Work with meon the deals that scale you.

Everything above is free, and it's the honest version. What a page can't give you is somebody who has already built the thing you're building, on the phone at four in the afternoon when the decision is actually in front of you.

    One-on-one · Direct with Brian

    BRRRR with Brian

I take a small number of investors at a time, because this only works if I can actually pick up the phone. No staff coaches, no video library you'll never open. My experience applied to your portfolio, until the operation runs without either of us in every conversation.

No obligation · If you're not a fit, I'll tell you on the call

    • Direct coaching calls with me — never a staff coach
    • Your deals underwritten together before you commit
    • Your own off-market deal flow instead of buying someone's leftovers
    • A lender bench and entity structure that survives past loan ten
    • How to raise and structure private money, close to word for word
    • Standardized scopes and a crew bench so jobs can run in parallel
    • Screening, leasing and management systems that hold 96%+
    • The hires and operating rhythm that get deals off your plate
    STEP 01

    The call

Thirty minutes. What you own, what's actually capping you, and whether I'm the right person to help. Bring a real address and we'll underwrite it live.

    STEP 02

    The constraint

We find which of the five ceilings is binding — deal flow, crews, management, lenders or your own hours — and fix that one first. Most people spend a year on the wrong one.

    STEP 03

    The build

Then we run deals together while building the operation underneath them, until growth no longer depends on you being in every conversation.

    Straight talk

I'd rather tell you nothan take your money.

      A good fit

    • You own doors already — or you're ready to buy your first
    • You have capital to deploy, or a clear path to it
    • You'll do the work between calls
    • You're ready to invest in yourself, not just in houses
    • You'd rather hear the truth than a pitch

      Not a fit

    • You're shopping for a course to buy and never open
    • You want returns without doing any of the work
    • You want me to promise a number nobody can control
    • You need to get rich this quarter

    Before you book

    Fair questions.

No. The math and the process travel. We build your buy box off your market's numbers, and I'll show you how to pressure-test comps, rents and lenders wherever you're buying. Pittsburgh is just where I proved it out a few hundred times.

None required. Most people I work with already own a few doors and are hitting a wall — capital, financing, crews, or their own hours. But if you're buying your first and you're genuinely ready to move, that's a fine place to start. It's a lot cheaper to learn this right the first time than to unwind three deals that were structured wrong.

That's the most common answer, and it's usually half right. Sometimes it genuinely is capital, and we work on private money and lender structure. Just as often it's velocity — money you already have, sitting stranded in houses because of how the last few refinances got set up. We'll know which within the first call.

Neither. It's one-on-one coaching with me on your real deals. That's why I only take a handful of people at a time — I can't underwrite your property with you at scale, and I won't pretend otherwise.

Thirty minutes, no slides. You tell me what you own and where you're capped. If you have a property under consideration, we'll underwrite it live. At the end I'll tell you honestly whether coaching makes sense for you right now, and if it doesn't, what I'd go work on instead.
